What we mean by our ‘Sculpt’ Phase – is the phycial build and bringing the characters to life in the real world. Following on from the Scribble and Sketch phases, we take the designs and build them into real life characters in the form of puppets, mascots, statues, props, animations, and potentially toys and merchandise. This is where we get hands on and turn your new character designs into real high end bespoke creations the client will be able to use in any number of ways.
To example the kinds of things this sculpt phase part of the creative process invovles we will focus on how we create a simple hand and rod puppet, though this process is similar to all physical puppets, mascots and props.
Building a hand puppet sounds much easier than it is. Creating even a simple hand puppet is a complex and meticulous process. It involves multiple stages and a wide range of materials, each carefully chosen to achieve the perfect balance between aesthetics and functionality.
The Core Challenges
There are two primary challenges in puppet-making:
- Bringing the design to life in three dimensions – transforming a flat concept into a real-world character.
- Ensuring functionality and movement – making sure the puppet performs well while staying true to the design.
These two elements can sometimes be at odds with each other, and our job is to resolve those conflicts to create a seamless, high-performing puppet.
Beyond that, a puppet must be:
- Lightweight for ease of performance.
- Expressive with strong character appeal.
- Versatile to suit different performance needs.
- Durable to withstand extensive use.
Additional considerations can add complexity. The puppet might need to be:
- Hygienic & easy to clean for multiple performers.
- Repairable with simple maintenance solutions.
- Equipped with mechanics or electronics, such as animatronics.
- Weather-resistant, whether for extreme heat, cold, or moisture.
- Kid-proof, able to endure sticky hands and rough handling.
Puppet fabrication is, in many ways, a form of soft mechanics. A deep understanding of the project’s requirements is essential—not just to build the puppet effectively but also to guide the client on what is possible within their budget.
The Puppet-Making Process
Here’s a breakdown of the key stages involved in building a hand puppet, from concept to completion:
1. Design Phase
- Brainstorming and discussions to develop ideas.
- Sketching and refining the character’s design.
2. Bringing the Design to Life in 3D
- Sculpting, scaling, and shaping the puppet in real space.
3. Patterning & Planning
- Choosing materials, colors, and textures.
- Creating patterns for foams, furs, and fabrics.
- Determining movement mechanics and overall construction.
4. Moulding, Casting & Mechanics
- Designing and building any mechanical components.
- Sculpting, molding, and casting necessary parts (e.g., facial features, skins).
5. Fabrication
- Cutting, gluing, dyeing, sewing, and assembling all components.
6. Testing & Adjustments
- Checking movement, comfort, and functionality before finalizing.
7. Final Assembly & Art Finishing
- Hair cutting and styling, painting, adding details, props, and costumes.
8. Final Testing & Sign-Off
- Running a full performance test to ensure everything works perfectly.
- Capturing final photos and preparing the puppet for delivery.

This was a red squirrel character for an online Campaign for EcoEgg. orignally they wanted something fairly realistic but the cocnept developed to make him a little bit more characterful and a bit of a ‘cheeky chappy’
